"Karyawan sebagai aset penting bagi perusahaan perlu dikelola motivasi dan produktivitas kerjanya, karena karyawan dengan seluruh potensi yang dimilikinya akan menentukan arah dan perkembangan perusahaan terutama dalam menghadapi persaingan bisnis. Namun demikian ada banyak faktor yang dapat mempengaruhi motivasi dan produlctivitas seorang karyawan, Salah satunya adalah iklim organisasi. Apabila Salah satu kondisi kelja di perusahaan dipersepsikan kurang baik oleh karyawan maka iklim organisasi yang ada dianggap tidak lagi menyenangkan. Seperti halnya di PT ABC, dari hasil survey iklim organisasi yang dilakukan diketahui bahwa terdapat Salah satu kondisi di penlsahaan yang dianggap kurang baik oleh karyawan yaitu aspek hubungan dengan atasan langsung.
Dari hasil analisis yang penulis lakukan, diketahui bahwa sistem coaching & counseling di perusahaan kurang berjalan dengan efektif sehingga menimbulkan kesenjangan persepsi para bawahan terhadap atasannya. Dari sistem yang ada di PT ABC, terlihat bahwa pernberdayaan atasan dalam melakukan coaching & counseling kurang optimal, ditandai dengan tidak diberdayakannya para group leader dalam proses tersebut sehingga seluruh proses umpan balik kepada para operator menjadi tanggung jawab foreman- Tentunya masalah penyediaan waktu yang cukup banyak menjadi pertimbangan bagi para foreman untu melakukan coaching & counseling sehingga banyak dari para foreman yang tidak melakukan coaching & counseling kepada bawahannya.
Selain itu, skill yang kurang memadai dari para atasan juga mempengaruhi efektivitas dari coaching & counseling. Di samping adanya kendala Iain yang muncul dari pihak karyawan berupa perasaan kurang nyarnan dalam mengutarakan permasalahan yang dihadapinya kepada atasan, terutama berkaitan dengan masalah pribadi. Menghadapi perrnasalahan di atas, ada dua altematif pemecahan masalah yang dapat ditempuh oleh PT ABC dalam memperbaiki sistem coaching & counseling di perusahaannya. Pertama dengan menerapkan metode kombinasi coaching & counseling, di mana proses coaching & counseling selain dilakukan oleh atasan langsung juga menggunakan pihak ketiga yaitu tenaga psikolog di perusahaan. Hal ini dilakukan untuk meminimalkan kendala kurangnya kemampuan teknik coaching & counseling para atasan di sarnpiug juga untuk memberikan rasa nyaman dan kerahasiaan dari para karyawan.
Alternatif kedua adalah dengan tetap mernberdayakan secara penuh para atasan langsung namun disertai prbaikan sistem coaching & counseling itu sendiri. Perbaikan sistem dilakukan terhadap kemampuan sumber daya rnanusianya Serta penyediaan perangkat yang dibutuhkan dalam proses tersebut. Mengingat kondisi yang disertai kebijakan yang ada di PT ABC, maka alternatif yang kedua merupakan alternatif yang lebih disarankan oleh penulis di mana penulis juga memberikan masukan tahapan yang harus dilakukan untuk melakukan perbaikan sistem tersebut beserta perhitungan biaya dan jangka waktu perbaikan."
